Why "hire or DIY" is the wrong first question
I run an AI visibility agency, so you'd expect me to say "hire someone." I'm not going to. The honest answer is that a good chunk of this you can do yourself, for free, and you should – before you pay anyone, including us. The real first question isn't "hire or DIY." It's "where do I actually stand right now, and what specifically needs fixing?" Answer that and the hire-or-DIY decision usually answers itself.
Why this matters at all is simple: being recommended by AI is a separate, scarcer game than ranking on Google, and your existing Google position doesn't carry over automatically.
That last number is the one that surprises people. In SOCi's 2026 study, only about 45% of the top brands by traditional local-search visibility also showed up among the brands AI recommended most. Ranking well on Google is no guarantee AI names you. So whether you DIY or hire, the work is real – the only question is who does it.
What you can genuinely do yourself
Let me be straight about this, because a lot of agencies won't be: most of the highest-impact work is free and within reach of a motivated owner. AI builds its recommendations from the same public signals that power local search, and you control most of them.
- Complete your Google Business Profile. Free, and the single highest-leverage task. Every field, the right category, services, hours, photos, regular posts. A few hours upfront, then minutes a week. Gemini reads this directly.
- Build and reply to reviews. Free. Ask every happy customer, reply to every review. It takes consistency more than skill, and it's one of the strongest trust signals AI uses.
- Put your facts in plain text. Your services, service areas, prices where you can, and the questions customers ask – written as readable text, not locked in images or a widget. A weekend of work, no cost.
- Fix your name, address and phone everywhere. Make them identical across Google, Bing, Apple, industry directories and your own site. Tedious, not hard – a few hours.
- Check what AI actually says about you. Free. Ask ChatGPT, Gemini and Perplexity what a customer would ask, and note whether you appear and whether the facts are right. Do it monthly.
A single-location owner with a few spare weekends can do most of the profile, reviews, plain-text content, listings and self-checks themselves, and see real improvement – for little more than their time. If that describes you and you enjoy this stuff, start there.
When hiring is actually worth it
So when should you pay someone? Not because DIY is impossible – it isn't – but because the work is beyond your time, your skill, or your ability to measure it. These are the honest triggers.
What it costs either way
Here are the real market numbers, so you can budget honestly. On the DIY end, the AI-visibility and tracking tools that help you do the work yourself run from free to around $250 a month, according to WebFX's 2026 pricing guide – and plenty of the essential work (your Google profile, reviews, plain-text content) costs nothing but time. On the done-for-you end, full agency retainers typically start around $1,500 a month for a small business and climb from there; a second industry guide, The Digital Elevator, puts most credible mid-market retainers in the $2,000 to $10,000 a month range.
Watch the bargain end. The Digital Elevator's guide warns that "$99 a month" AI-visibility offers are usually basic SEO rebranded, not genuine AI optimisation. If a price looks too good, ask exactly what's done each month and how it's measured. Cheap and vague is how money disappears here.

The honest middle path
Most owners land in the middle, and that's the right place to be. You don't have to choose between doing everything yourself and handing over a fat monthly retainer. The sequence that saves the most money and wasted effort looks like this: first, find out for free where you actually stand and what's broken. Second, do the no-cost basics yourself – the profile, the reviews, the plain-text facts. Third, only then decide whether what's left is something you'll realistically keep doing, or something worth paying a specialist to handle faster and measure properly.
That order matters because it stops you buying a service you don't need yet, and it stops you ignoring free wins that would've moved the needle on their own. Whether you end up DIY, hired, or a bit of both, start from knowledge, not a sales pitch – including mine.
Do the free things first. Hire for the hard things. Never pay anyone before you know exactly what's broken – including us.
